When someone refuses to choose what matters, they distribute the cost of that refusal to everyone around them. They pay in exhaustion. Everyone else pays in reduced attention to things they were told mattered. The ethical discipline of focus is accepting that presence is finite and having the honesty to tell people which you have chosen.

Focus is not just a productivity tool. It is an ethical discipline. When you refuse to choose, you are not being generous—you are distributing the cost of your ambition to the people depending on you. They stop bringing problems that matter. They learn not to trust your presence. The team fractures. True leaders recognize this cost and change. Others rationalize it away. Culture change is difficult precisely because it starts at the top, and if the person at the top refuses to choose, that is the example everyone learns to follow.

Research Nugget

A study out of Baylor University's Hankamer School of Business surveyed 413 supervisors and employees across three studies to measure what happens when a boss is physically present but attentionally elsewhere. They called it boss phubbing, defined as an employee's perception that a supervisor is distracted by a phone while they are talking or in close proximity. The pattern was consistent: 76% showed a lack of trust in a supervisor who phubbed them, and 75% showed decreases in psychological meaningfulness, psychological availability, and psychological safety.

Notice what those three things are. Employees stopped believing their work was valuable, stopped feeling capable of doing it well, and stopped feeling safe raising things. The loss ran through trust, not through hurt feelings, and it ended in measurably lower engagement and performance.

The behavior in question is trivial. A glance at a screen. But the cost landed entirely on the other person, and it landed as absence.

Application

Look at your current commitments. For each one, ask: Am I meaningfully present here, or am I distributed too thin?

For the ones where you're distributed too thin, ask: Who is paying the cost? Who is depending on my presence and not getting it?

If the answer is "people," that is the signal. Not to feel guilty, but to choose. To name what you will stop doing or reduce, so that what remains receives the fullness it deserves. And then to tell those people honestly what they can depend on.

Reflection

The refusal to choose feels like generosity from the inside—saying yes to everything, being available for anything. But generosity is measured by what people actually receive, not by what was attempted. When someone receives a diminished version of your attention because you are divided among too many things, they are not experiencing generosity. They are experiencing absence.

The harder discipline is the honest no. The willingness to choose less so that what remains can receive your full presence. That requires accepting that you cannot be available for everything, and having the courage to tell people which things you have chosen and which you have not.
